The AI Fluency Illusion: Why Prompting Skills Are Not Enough for TPMs
Most TPMs who claim “AI fluency” are describing surface-level prompt writing. Real AI fluency — the kind that changes how you think about problems — requires a fundamental shift in how you reason about uncertainty, reasoning chains, and the limits of machine judgment.
Ask a room full of TPMs how many consider themselves AI fluent and you will see a lot of hands go up. At this point, anyone with a paid ChatGPT account and a few polished prompts feels comfortable claiming it. The problem is not dishonesty. It is confusion. “AI fluency” has quietly turned into a badge. Something you say to signal competence. But the underlying capability it is supposed to represent is uneven at best. When everyone claims the same skill, the only people who stand out are the ones who actually understand how to think with these systems.
What People Call AI Fluency
When most TPMs say they are AI fluent, they usually mean a few things: - They can write prompts that produce useful output - They use AI to speed up writing tasks like specs, updates, and emails - They know which tools work better for certain workflows - They have some repeatable setup that saves them time None of that is trivial. These are real skills, and they do make people faster. But they sit on the surface. What sits underneath is harder to see and much harder to develop. It is the ability to read an answer that sounds correct and immediately spot where it breaks. To recognize the assumption that does not hold. To notice the question that never got asked. It is also the ability to use AI as a way to challenge your thinking, not just accelerate it. That difference is where career value shows up.
The Shift That Is Already Happening
Within a year or two, access will not matter. Everyone who wants these tools will have them. Prompting techniques will be widely shared. Workflows will look similar across teams. At that point, saying “I use AI” will carry about as much weight as saying “I use email.” The advantage moves somewhere else. It moves to judgment. The TPMs who will shape strategy in an AI-heavy environment are not the ones who mastered clever prompting patterns. They are the ones who can look at an output and immediately see where it might fail. They understand the reasoning behind the answer, not just the answer itself. This pattern is familiar. Every productivity tool eventually becomes table stakes. What remains scarce is the ability to use it well under uncertainty.
The Skills That Actually Matter
1. Interrogating the reasoning
When AI gives you an answer, can you take it apart? Where did that assumption come from? What would need to be true for this to hold? What alternative explanations exist? AI can generate a clean chain of reasoning. The valuable skill is knowing how to challenge it.
2. Mapping uncertainty
Strong TPMs know what they do not know. With AI, this matters even more. A polished answer can hide fragile assumptions. Real fluency means being able to say: this conclusion depends on inputs I have not verified, and I do not have a way to verify them yet. Speed makes it tempting to skip this step. That is exactly why it becomes more important.
3. Expanding mental models
AI does not replace your thinking. It amplifies it. If your product instincts are weak, AI will help you move faster in the wrong direction. If your mental models are strong, AI becomes a multiplier. Your ceiling is still defined by how you think, not by what tool you use.
4. Designing reasoning flows
Writing a good prompt is easy to learn. Breaking down a complex problem into a sequence of steps, evaluating each step, and then recombining them into a decision is not. That is not a tooling skill. That is a thinking skill.
5. Understanding failure modes
AI will be wrong. Regularly. When that happens, can you trace the error back to its source? Was it bad input, a hidden assumption, or a missing variable? The TPM who can answer that question is actually improving with every interaction.
The Confidence Problem
AI outputs sound certain. That is part of the experience. Humans are wired to trust certainty. Confidence grabs attention. Structured language feels authoritative. When something is fluent and well organized, we instinctively give it more weight. AI checks all of those boxes. That creates a subtle trap. Not because the answers are always wrong, but because they feel right in a way that discourages questioning. The more polished the answer, the more deliberate you need to be in examining it.
A Scenario That Shows the Gap
Consider a TPM preparing for a board meeting. They use AI heavily. They generate scenarios, test financial assumptions, rehearse responses. Everything looks thorough. The preparation is structured and complete. Then the board asks about a competitor. The TPM responds with a detailed analysis generated with AI. It is well organized and comprehensive. It also misses the key issue: the competitor recently made an acquisition that changes the entire context. The AI did not include it because it was never part of the input. The real failure was not the tool. It was the judgment. The preparation process did not prioritize identifying critical external changes. This is not rare. It is a common failure mode. When AI handles the bulk of the work, it becomes easier to overlook what was never included.
Building Real AI Fluency
Run an AI audit
Before you rely on any output, ask yourself: What has to be true for this to be correct? Which of these assumptions have I actually validated? Where is this most likely to break?
Reconstruct the reasoning
Take the answer and work backward. What chain of thinking produced this? Where does your understanding differ from the model’s implied assumptions? That gap is where decisions get interesting.
Check your own foundation
Before using AI on a problem, ask a harder question: Do I understand this domain well enough to evaluate the answer? If the answer is no, the tool will not fix that. It will just make the gap harder to notice.
The Question That Matters
Before acting on any AI-assisted output, ask: What would I need to believe for this to be true, and do I actually believe it? Not whether it sounds right. Not whether it looks polished. Whether the underlying assumptions hold. If they do not, then the output is not guiding your decision. It is just making you feel more confident about it. That is not fluency. That is rationalization with better tooling.
