AI coding assistants aren't replacing TPMs — but they are eliminating the technical busywork that once justified the "T" in TPM, forcing the role to finally become fully about the "P." This is either the role's liberation or its identity crisis, depending on how you look at it.

The "T" in TPM used to mean something. AI tools have made it table stakes — and that's actually good news for the role, if TPMs are willing to take it.

The pattern is: the technical moat that TPMs depended on isn't a moat anymore. It's a convenience store. Copilot can explain any piece of code to you in plain English, line by line, faster than you could schedule time with a senior engineer. The floor for "can understand this code" has risen dramatically — and the TPM who was "technical" because they could read code is now at the same baseline as everyone else who has Copilot.

This is either the best thing that's happened to the TPM role, or the beginning of an identity crisis. The outcome depends entirely on what you do with it.

The Myth We Agreed Not to Question

In practice, "technical credibility" meant something narrower for most TPMs.

You could read a PR and understand what changed. You could participate in an architecture review and ask questions that sounded informed. You could write a technical spec that engineers didn't immediately rewrite. These are real skills. But they weren't the same skills as being able to build what engineers build.

In most cases, the engineer who writes code understands it at the implementation level — the edge cases, the tradeoffs, the reasons the abstraction was chosen over an alternative. A TPM who reviews code understands it at the comprehension level — what it does, what problem it solves, whether it seems reasonable. Those are different cognitive activities, and pretending otherwise had consequences.

TPMs often couldn't catch subtle technical errors in their own programs. They depended on engineers to catch them. The "technical credibility" was partly a social layer — a way of being present in technical conversations without being able to independently verify what was being discussed.

AI tools are exposing this gap. Not out of malice, but because Copilot can now explain any piece of code in detail that used to require a senior engineer's mental model. A TPM who says "I can't assess this code" has a lot less excuse than they did three years ago.

What AI Actually Changed

Codex and Copilot aren't autocomplete for code. They're something more significant: they're a way of raising the baseline technical understanding for anyone willing to engage with them.

A TPM who uses Copilot to review a PR now has access to line-by-line explanations that used to require scheduling time with a senior engineer. A TPM who asks Copilot to explain an architectural pattern can get a thorough breakdown in seconds. A TPM who wants to understand what a service does can get a functional description faster than they could read the actual implementation.

That changes what "technical" means for the role. The baseline technical comprehension that used to require years of engineering experience can now be augmented by AI tools. That's not a threat to TPMs — it's a democratization of the technical layer that the role always aspired to.

What's changing is the differentiation. A TPM who was "technical" because they could read code is now at the same baseline as everyone else who has Copilot. What separates the TPM who adds value from the one who doesn't isn't access to technical comprehension anymore. It's everything else: the coordination, the stakeholder management, the decision velocity, the risk judgment, the political navigation.

The "T" in TPM just became table stakes. The "P" is where the actual work is.

The Velocity Disconnect Nobody Planned For

The practical consequence most TPMs are only starting to feel is that AI tools are making engineering teams significantly more productive, and almost nobody told the TPM how to plan for that.

Teams using Copilot and Codex consistently report 40-60% velocity increases on the right task types — boilerplate that used to take days appears in hours, test coverage materializes alongside feature development, documentation writes itself. The most significant gains come on repetitive tasks: writing unit tests, generating boilerplate code, creating documentation from code, translating between similar code patterns. More complex, architectural work sees smaller gains but still benefits from AI assistance with research and exploration.

If your engineering team just got 50% more capacity on routine work, what does your program plan look like? What do your milestone dates become? What's the right stakeholder communication cadence when features that used to take two sprints now take one? What does your risk assessment look like when the team can execute faster but your stakeholders haven't changed how quickly they make decisions?

Most TPMs are still using pre-AI planning templates. They plan against historical velocity that doesn't reflect AI-augmented capacity. They set expectations based on engineering throughput from last year. They run planning cycles that don't account for the fact that the team they're working with is structurally different from the team they had when those processes were designed.

TPMs who figure this out first are going to look brilliant. TPMs who don't are going to spend the next year explaining why their program is "behind" despite shipping more features than ever before.

The New Bottleneck: Decision Velocity

When AI handles execution faster, something else doesn't speed up: the human decisions that execution depends on.

AI-augmented teams are already running into this paradox. Engineering moves faster. QA moves faster. Deployment automation moves faster. But the meetings where humans decide what to build, what to prioritize, what to ship — those still run at human speed.

That creates a new bottleneck at the coordination layer. TPMs who managed programs with traditional engineering velocity are suddenly managing programs where the engineering phase is dramatically shorter, but the decision phase hasn't changed. The team finishes work faster than decisions can be made about new work. Engineers wait for PM decisions. PMs wait for stakeholder alignment. TPMs wait for architectural sign-off. The AI-accelerated team runs into the human decision pipeline like a wall.

This is the transition that most TPMs haven't navigated yet. The teams that were early AI adopters are hitting it now. The teams that are just starting are about to hit it. A TPM who understands the decision pipeline is the TPM who adds the most value.

This requires a different skill set. Managing decision velocity means running tighter prioritization meetings, pushing for faster stakeholder responses, eliminating unnecessary approval layers, and building the kind of trust with stakeholders where they can make decisions without extensive deliberation. It's the same fundamental coordination work, but the bottleneck has shifted and the stakes are higher.

The Unseen Technical Debt: AI Usage Patterns

Here's the risk category that most TPM risk registers don't include yet: programs built with heavy AI assistance have a new kind of technical debt that isn't visible in the code itself.

Call it AI debt or prompt debt — the phenomenon where code exists in a codebase that no human fully wrote, no human fully understands, and no human could easily maintain without AI assistance. The code looks correct. It passes tests. It ships features. But the team's mental model of how it works is incomplete in ways that would be dangerous if the AI tool disappeared.

Teams that have used AI coding tools heavily for a year are starting to see the consequences: complex debugging that requires understanding code that was AI-generated and not fully reviewed; architectural decisions that were made by AI following patterns the team didn't consciously choose; dependencies that exist because AI suggested them without the team understanding why.

The TPM's risk register needs a new category. "AI-assisted development risk" should capture: how much of our codebase was generated with significant AI assistance? Do we have engineers who can maintain it without AI tools? What happens to our velocity if AI tool access is restricted? Are there parts of our system that we don't have full human comprehension of?

This is the kind of risk that doesn't show up in normal sprint retrospectives. It shows up six months later when something breaks in code nobody fully understands.

Two Tracks, One Role

The divergence is already happening in TPM teams, whether organizations are managing it deliberately or not.

TPMs who have embraced AI tools are pulling ahead. They're shipping more, faster. They're maintaining better documentation because AI handles the mechanical parts. They're running more experiments because the cost of trying things has dropped. Their personal productivity is AI-augmented in ways that compound.

TPMs who view AI as a threat to their technical identity are falling behind — not because the AI tools make them obsolete, but because they're not using the tools that their AI-augmented peers are using. The gap is widening, and most organizations aren't tracking it in any systematic way.

What this means is that the TPM role is splitting into two tracks. One track uses AI to increase personal output across every dimension of the job. The other resists AI adoption because it threatens the technical identity they built their confidence on.

This split is creating org drama. The AI-augmented TPM is getting promoted for shipping more. The AI-resistant TPM is getting passed over for being "behind." Neither of them is having the honest conversation about what's happening.

What to Do With It

If you're a TPM who wants to navigate this shift deliberately, here's the practical playbook:

Update your planning templates. If you're still planning against pre-AI velocity baselines, you're setting yourself up to either over-promise or under-deliver. Find out what your team's actual AI-augmented velocity is — specifically on repetitive versus complex work — and plan against that. Your milestone dates should reflect the fact that certain task types are dramatically faster now.

Add AI risk to your taxonomy. Every program you're running now has a dependency on AI tools that didn't exist two years ago. Audit your risk register and add the category. Understand how much of your codebase is AI-assisted and what that means for your team's ability to maintain it if AI tool access were restricted.

Optimize for decision velocity. Your engineering team is going to get faster. Your coordination layer needs to get faster too, or you're going to become the bottleneck. This means shorter decision cycles, more empowered stakeholders, faster escalation paths. A TPM who can keep the decision pipeline moving fast enough to feed an AI-accelerated engineering team is the TPM who delivers results nobody expected.

Own the coordination layer like a product manager. The "T" in TPM is table stakes now. The "P" is where the actual work is. If you've been using technical credibility as a crutch to avoid deep product thinking, stakeholder management, and coordination excellence — this is the moment to develop those muscles. TPMs who do will have more impact than they ever did leaning on technical theater.

Build AI leverage habits. TPMs who will pull ahead are the ones who use AI to increase their output across every dimension of the job — specs, reviews, documentation, analysis, communication. Figure out which of your recurring tasks can be AI-augmented and build the habit. The compounding effect is significant.

The Reckoning That's Already Happening

The TPM role was always half myth. We told ourselves we were "technical" because we could read code and speak the vocabulary. We were really coordination layers with technical literacy. AI tools have made that technical literacy accessible to everyone — which means the coordination layer is now the entire job.

That can feel liberating or threatening, depending on how you've defined yourself. If you leaned on technical credibility as a substitute for product thinking, stakeholder management, and coordination excellence, you have a problem. If you always had those skills and were frustrated that technical theater was what got rewarded, your moment is coming.

A TPM who survives this shift is the one who stops pretending to be an engineer and starts owning the coordination layer like a product manager.
